I was chatting to a client recently, who I have worked with on a number of occasions, over the last nine years. We have done a variety of projects together and many of my customers come back again and again, or come via recommendation.

Its great to be adding value to projects of all types, with various degrees of tech involved, although often its process and cultural change, that brings the true transformational magic.

While talking, I asked a question that I don’t normally ask. That was even though I knew they used other consultants sometimes, why they so often came back for me to work with them?

Their answer surprised me in that it was, “Well we have found when we work with you, we save far more money, than what we pay you in consultancy”. I was pleased in one respect, but I knew if I told my accountant that, they would tell me I should perhaps be charging much more! I certainly wont be notching up my day rate, however I totally understand where they were coming from.

Where I come into projects ‘late in the day’, often to help recover something or do some ‘marriage guidance’ with them and their suppliers, often its already gone too far already. Fix the small initial issues, ask the awkward questions and think them through early, always saves much more time and effort further down the line. Procuring is generally exciting stuff to the procurer, poring over the detail is not glamorous, but very essential. Lots of managers are visionaries, somewhat less are the ‘finishers’, who suffer from extra charges and hassle, further down the line.

Probably, the earlier in the process I get involved, the more potentially can be saved. Often getting into the detail up front, sharpens minds, better defines scope and provides a better yardstick to measure delivery, when the implementation boots hit the ground. Bringing experience of another hundred or so projects with associated intel’, also provides my clients with a potential toolbox of ideas, strategies and methodologies, which could be adapted to work well in their particular situation. In some cases, I have helped reduce overall ICT system costs from over £4m to well less than half that.

Arriving later in a project to help dig a site out of a failing (or potentially failing) project, often provides fewer levers for means of recovery, that’s my experience. Again its all about the detail. Project history detail, contract detail, concise meeting minutes all present and accessible. I have recovered plenty of projects via different results. Every challenge is a little different and each offers potential to turn individual situations around. There are plenty of examples where thinking back, hard cash has been clawed back or saved. Long running projects can be more like a poker game, than a commercial venture.

Certainly, in the future this will all make me think more deeply on potential engagement value add. Meanwhile, don’t suffer in silence, if you need help please give me a shout!

Rivers and Streams

In 2020, hybrid solutions for the Social Housing sector are en-vogue, like almost never before. For some reason, many social landlords are turning away from the traditional Integrated Housing Management Systems and looking to swap out components, modules or considering binning whole elements.

Large organisations, such as Orbit and Clarion are looking to Microsoft Dynamics CRM 365 as the future spine of their systems, rather than the old fashioned and often lagging HMS. I come across many much smaller ones too, dipping in a toe into Dynamics CRM. Some clearly of the smaller ones have scoped projects less well and I have come across a few that have become unstuck, for various reasons, or suffer an ever inflating budget galloping away from them. At least one HMS provider is already borrowing some leopards spots, by calling their offering an ERP, not a HMS. (might fool some ) 

Personally, I don’t regard COTS (Commercial Off The Shelf) solutions or the hybrid route, inherently good or bad. As ever its horses for courses. First know what problem the organisation wants to solve, your expected budget and what’s your appetite for risk. This is no different actually for procuring any software solution(s). That last risk element probably deserves a follow up blog, all on its own to be honest!

Microsoft Dynamics is by no means the only direction to go in to achieve CRM/ERP. SAP and SalesForce are often considered outside the social housing sector. Sanctuary Housing did at one point look like the door that SAP would come through to sell successfully into the sector. Resellers soon discovered that deep pockets were more rare across UK Social Housing, or appetite for expensive ABAP developers, than anyone had assumed at its Baden-Württemberg HQ.

SalesForce is a slightly different ERP/CRM platform animal. Not least because SalesForce has tiered licensing, providing a very economic platform for charities and authorised non-profits. I first blogged about this in 2017, when encountering an application built by Housing Link. In contrast to alternatives, so much comes with the platform, simplifying delivery. A very mature quality, authorised eco-system of third party tools/features are available, delivered under almost an app store format. Almost plug and play, this eliminates a lot of the knotty issues seen where add-ons need to be relied on, within other ERP platforms used as core solutions.

In my earlier blog, I opined that some software supplier could strike gold building an ERP/CRM to properly support Housing. Interestingly too, in the last month I have read a lot of speculation that Google might hoover up Salesforce very soon.

The news that landlord Riverside Group, who manage over 55k homes, is well on its way to completing a bespoke ERP development in Salesforce, might open the door to others, looking for credible alternatives. Riverside did a careful evaluation of platform capabilities and relative costs, before selection. A mix of internal ICT and experienced Salesforce reseller, seems to have worked well for them. A lot of traditional HMS components have been retained as yet, although I would expect more to be taken over by the platform, as time goes on.

Housing does seem to be looking to cloud platforms that offer an additional functional environment. I can’t help thinking that this disadvantages AWS & pure hoster’s, missing these elements. Thomas Kurian of Google buying SalesForce, immediately has an application to help sell more of its cloud-space offering to millions of more users. Lets hope if that comes to fruition, SalesForce.org keeps its charity licensing ethic!

In A Rut

I was chatting just the other day with a director of a major mobile software supplier to the social housing sector. We were talking about how integration, particularly where there are many partners to interconnect, can often be a projects' Achilles Heal.

If you are not careful, the experience with suppliers, integrating gear together can be like watching rutting venison, in an NT deer park. In the project I was chatting about, the go-live came in on time, well in budget and I came up broadly spelling of roses. There were rocks in the road from time to time, but I have to say we got four systems to talk to each other, without the 'gamey' smell.

Most failed projects I see, have fallen on their face because of poor or non-existent integration.   No doubt about it, integration is always possible, but for several reasons, often never reaches its end-game. There are many reasons for that, probably half a dozen down to suppliers and 50% the clients fault.

Often users decide it's easier to 'live with' poor integration and convince themselves that re-keying data is a reasonable alternative. In the current social housing environment, poor integration, duplication, re-keying etc, is a luxury we cannot really tolerate.

So, in a new project, how do you crack decent integration?

Well, a few of my tips are as follows.  specify the degree of integration right in the tender and have a lead supplier, where possible take responsibility for all integration. as early as possible, corral all suppliers together to gain buy-in for connecting this up and making it work. When problems appear, and they will, get all your suppliers in, have a lock-in.

Now this sounds a little draconian, but I promise you it works. Buy them their sandwiches, even (jam or custard) doughnuts, but keep them in the room until it's all sorted. Really sorted. Fail at this stage and you will pay something extra later.

So, how do you fix a failed integration project?

Having tackled several, as Tim Peak might say, "it's not rocket science dear". (I have got to say I did not intend to make that sound as camp as it reads). It's not as hard as it sometimes appears. First thing to do, get your suppliers all together in the same room. Agree what we are looking to achieve, price it up and issue some purchase orders. That's because if it's got to this point, we have to accept it going to cost something to fix it. 
Now a number of people I have worked with have been concerned about this as they feel nervous about confronting suppliers. It's not a situation that worries me and often I have played cupid, to re-unite clients with their suppliers. Up to now I have a 100% success rate. Maybe this is because if we don't crack that integration, some of those could be ex-suppliers.

So, don't rut with your suppliers, get yourself out of your supplier rut!

Play To Win

I was quite proud this afternoon watching Louis Hamilton bag his 2nd world championship in the Formula1. Well deserved and great to see another British driver join that little exclusive club, including Graham Hill and the Flying Scot, Jackie Stewart.

It demonstrated that given a great car and even greater driver can take it to victory. I used this same analogy this week during some training I led, concerning how to make a good job of procuring systems. If you consider the new system as a formula1 racing car, the project just needs to help you get the car that suits your needs. Your budget, speed, handling and flexibility required.

Users need to be involved and take ownership as soon as they can. They can get in that new system and drive it like Lewis Hamilton, at 170mph to three stars.

Of course they can also just climb in it, with little preparation and engagement, driving straight into the wall at the bottom of your staff car park, writing it off. It's the same car, but that analogy demonstrates its the user driver that is key.

These types of projects are business change based, not ICT ones. Mercedes would never send a mechanic out to compete in a race would they? Don't try doing the same in your projects. Let the ICT team help you purchase, specify and install the new software. If it needs upgrading or goes wrong, they will be there to help, tinker with it and fix it. However, your users and management must take ownership ASAP, as early as possible in the project, otherwise they will never be squirting the champers around on the winners podium!

#ThanksToUniversalCredit , I Am Fit And Working Again

This weeks’ C4 Dispatches http://www.channel4.com/programmes/dispatches/episode-guide  was terrible viewing for me. Apart from confirming the shade of news about the whole Universal Credit system fiasco, (brown like milk chocolate, if you have lived under a rock for the last four years and was wondering). A national disgrace and horrific waste of money in these austere times and terrible to have such a detrimental effect on the lives of many trying to make the best of it.

Shown from the perspective of my backyard, Warrington and what the excuse for a solution is doing to ordinary people, claimants caught up in the system. Clearly, as this programme sadly shows, the system (IT and associated people processes) have been badly or not thought out from the start, badly managed, is incomplete for the needs of 'universally' applying benefits to all but the simplest cases, DWP staff not trained to adequate levels and catastrophically, its being tested live on real claimants. The classic "head in sand" good news view from the junior minister (not IDS obviously), put up as cannon fodder in the programme, also underlined the deep mess the project clearly is in. The DWP even has a publicity team knocking out bogus tweets, with the phrase 'Thanks To Universal Credit...', which has grown legs on Twitter, to further emphasis what a joke this project has become.

In a sector renowned for re-occurring IT runaway projects, wasting £100b's and also paradoxically one that churns out endless guidelines of how to manage projects and get it right, we are looking at a sad case here. The only silver lining is that in future IT degree courses, this forms a brilliant example of how not to approach projects, big or small. So what can we learn from all of this?

I know that when working with my clients, I am never popular when I suggest we take several months defining our functional requirements and scope, before doing anything physical. Also, when having sometimes unpleasant conversations with staff & suppliers to ensure what is seen is what is achievable, to get all the awkward conversations out of the way before we get down to a realistic project plan.

Everyone who knows me, will know that I try to resist good news at the start of projects, I would rather have it at the end, when we bring stages in early, on-time, to budget or slightly lower. So I am not one for agreeing to deadlines pulled out of the air, I usually calculate them with suppliers based on what’s been specified and what needs to be achieved by them and the client. So trotting out good news and running away is not my style. I would be quite happy if they put something like that on my gravestone. "A Persistent Mancunian, who brought projects in on time as expected". I am not so sure IDS might have anything like that chipped on his.
