What is the biggest con-trick of modern times?

I thought it was interesting to hear about that Hatton Garden Heist - more info here http://www.bbc.co.uk/news/uk-england-london-32439127 . Funny the different connotations that robbery & heist, as words seem to have. Whereas a robbery is obviously bad and the culprits should be caught and exposed to the full extent of the law, there is something romantic about a 'heist'.

From organisations I encounter, one of the most regular and effective con-trick I encounter is 'audit'. Please understand I am pro-financial control and actually a stickler when I encounter procedures not being followed. I am also keen to document procedures too, where they are absent. So I should be the auditors friend really.

I remember many years ago when I was in retail, at Littlewoods, I was often involved in payroll audit. The name of the auditor, was Gerry Myers. He was relentless, dare I say it an efficient auditor. He was 20 years older than me too, I would say.

Modern 'auditors' I often encounter, (now I won't name names obviously), much like policemen (and policewomen), seem to be getting younger. Sixth-form younger in some cases. They seem to ask the same questions every quarter too. Not surprising that they rarely unearth any significant answers.

Rather than understanding the systems they audit, they often ask for special reports to extract data from various places, in order to make their job easier. Now if you had something to hide, wouldn't that be just the report, to get it filtered out of, or buried in?  I would, although I have got to say I am always the model of honesty. Where reports can be requested like that, they inevitably cost money and may even incur some annual maintenance. In my world, auditors should be paying for that, as its for their convenience, not the organisations they audit.

I remember the role of auditors at Cosmopolitan, which received a clean bill of health, (causing sector instability, see http://www.bbc.co.uk/news/uk-politics-24041434) . Auditors need to be experienced enough to find the problems, and provide possible solutions too.  Cutting costs and corners benefits no-one and educes, not adds value. Ensure your organisation is getting value for money from your audit reports. Organisations need insight, not basic box ticking, for good governance.

Missing (a trick)

Poring over the recent survey carried out on housing customer self-service portals, built by Ade Capon, Brett Sadler and I, some clear insights are evident.

One is that the social housing sector is clearly no Amazon or Ebay, although really should we be? Think about it, we are not quite as transactional as those organisations, but should we not be aiming and having our suppliers aim for something approaching this? I have long since banged on that we should try to lead digitally, not just be an 'us too' philosophy on this.

Looking at answers to questions on volumes of visitors each month to our portals, its exceptionally low. The tenants just don't seem to be coming, although we have clearly built it, (our on-line portal that is). Too many organisations seem to have 'not promoted it' and looking to do so 'soon' or 'in the future'.

Do you seriously think that Levi Roots produced his 'Reggae Reggae' sauce and waited, 'for them to come'? Well if he did, his condiment would never have found its way into my fridge, if he had. Now Levi could not have sent all 60 million people in the UK his hot sauce to sample, but the equivalent for us is to enrol all our customers for our portal and urge them to use the username and one-time password to log-on.

Mentioning it in our quarterly newsletter, posters in reception, the back of toilet doors in reception and participation groups all still helps. Pre-sign up has been proven to have the biggest impact. To those naysayers out there who are mouthing the words 'data protection' at me now, I would ask if your local taxi firm gave you a declaration to sign, before they SMS'd you details of your cab on its way? Now if its the silver Merc thats one thing, but if it's the custard coloured Datsun again, I will be changing taxi firm, I tell you.

You are already in a transaction with your tenants. Possibly one of the most important of their lives. Keeping a roof over their head. As long as you explain what it's all for, how to opt out, it should all be kosher. It's a fact, RSLs that do self enrol, receive 25% or more regular interactions on-line. Which is pretty good.

To be successful, getting our customers to get with it, with us online, we need to be more bold. Otherwise we are just missing a trick.

Hungry Like The Wolf

How do you like your suppliers? Cheap, mean, fluffy, friendly, reasonable, accommodating? I like the latter, and I am often asked by clients, "why on earth aren't these suppliers, hungry for my business"? we are looking to spend £450K around here.

The worst ones seem to be your current incumbent's too. Having been a supplier, I know how much effort goes into welcoming a new customer on to the star chamber, which is your 'Sales Ledger'. It's no exaggeration it takes twenty times more effort to snag a new customer, than keep an existing one. When you factor in OJEU within the public (or semi-public which is social housing) sector, you can probably ramp that up to fifty times.

Current incumbents' seem complacent when proposing additional modules or new solutions. They are rarely exciting, compared with the 'new kids on the block', you get in to demo as well. Now this can lead to some dreadful mistakes. I know many clients impressed & sold on the new kids and live for the following five years, suffering from that decision.

For ICT, the five or more years of a contract, leads easily to complacency. 'Evergreen' contracts almost.

Mediocre performance must be paid attention to and carefully documented. Out in the commercial world, some organisations use Six Sigma and other formal tools to monitor quality, providing evidence.

Without nipping this stuff in the bud, it will escalate very quickly.

Some things to watch out for are:
  1. Sluggish helpdesk. Are contract SLAs being met to a reasonable level?
  2. Are your users grumbling, is efficiency suffering?
  3. Decrease in innovation. Is the solution moving forward and meeting roadmap promises? Is the latest technology being used and supported?
  4. Is there evidence your supplier is investing seriously in R&D, or do they expect you to design their products? If the 'New Kids' are providing functionality off-the-shelf, why should you be waiting 9+ months for your supplier to get around to adding those tweaks in.
  5. Are account management visits occurring on a regular basis, as originally agreed. How knowledgeable is your account manager? Does she or he have most of the answers straight away, or need to 'come back to you on that one', most of the time. 
  6. Are regular user groups going ahead, or are many cancelled? Are they forums for user discussion and taking the product forward, or just a sales opportunity for your supplier?
  7. How are the supplier developing internally? Are they taking on board modern management techniques and hitting new recognised quality standards?
Remember, it's always cheaper and easier to solve a problem with an existing supplier, than start all over again. Pay attention to the warning signs, but if its not coming right, it may be time to call in the new kids.

Old World

Do you ever feel you and your organisation are stuck in the old world? Now I don't quite mean that one of 'Pub Rock like Kilburn & the High Roads', or disco 'leg warmers' either. I mean you look around your organisation and wonder what floor the typing pool is on. not everyone has moved on, have they? There is still that odd enquiry coming into IT, about where someone can source one of those tiny cassette tapes for his office Dicta-Phone.

I once witnessed a training course, in which two members of staff refused to use keyboards. My very practical 'North Western' response was, "Have you a cash card?". To which the answer was, "Of course"! To which I said, "Well you must use a keyboard when you use the bank cashpoint then?".  They still didn't use the keyboard in training, but with relief they had left the organisation within a few more months. As I am a polite soul, I would never stoop to naming said characters, but you know who you are, and probably know similar characters you work with.

So, how on earth do we tackle such inertia in our organisations?

A lot of the time its not an IT problem, it's more of a managers managing staff type problem. Moving to a new world is a gradual and incremental process that needs the support of IT and managers to enforce the rules. In my world that should be carrots and sticks. Show people why they should take ownership as well as applying pressure when needed to enforce the rules.

There are so many clients I have worked with, where they have replaced solution after solution, without ever solving the actual problem. In that respect, replacing systems is worse, and more costly than actually sticking with an old solution. many organisations manage to be old-fashioned in a modern way, but that does not move them forward.

A big shout out is deserved to Derek Eaton, who shared some of his thoughts with me on this. Everyone associated with systems and processes need to find that extra energy, to overcome this. as I often relate to many of the exceptional people I work with. It's those unique people and characters that push me on to be still on site after 6.15pm or going that extra mile.

I never ever want to give up, but I know that everything will come to zero, if I cannot change a few hearts and minds along the way. Keep the faith everyone, keep trying to change the world. Derek, hopefully see you this year at the Orchard Conference at the free bar as a Wookiee, in the autumn. You never know they might do a 'Star Wars' themed dinner this time round.

Policy Of Truth

I had a great session with a super bunch of people this week, chatting about corporate use of social media. Most of it was around the nuts and bolts of getting the best from LinkedIn & Twitter. Pretty soon though, chat turned to if a 'Social Media Policy' was required.

Although we all agreed (quite sensibly), that we were all 'sensible adults' in the session, a policy of some kind was something they did need to consider. Now we all know that policies of this nature can depend very much on organisational culture. While some organisation's can get by with a single strap line, some need a twenty page policy.

A combination of Bromford Housing Group and Google's possible policy,  for example, might be easily crystallised as "Don't tweet any evil that you wouldn't shout out in our kitchen area". In reality, most organisation's might need a bit more than that.

When engaging in social media, corporately or not, we certainly should avoid tweeting or re-tweeting anything slanderous or illegal. Racist, religious or discriminatory language, slurs etc, another area to avoid as well as being overtly political. In corporate sense, most of the time, being apolitical can avoid offending any side.

Staff associating themselves with their employer should obviously indicate their views are personal and purely their own. Sensitive information, designs  and intellectual property, should stay that way and not be tweeted, or released into the open.

An employer could also insist on the right to delete (or have tweets/other social media content) deleted. A useful safety valve.  As an employee I am sure you will be bound already by your EO and other policies.

Some commonsense in there too, relating to what you should do when you *@~k up, is tremendously useful. In just 140 characters, it's an easy matter to miss-place a comma, or allow evil predictive text to throw you a curved ball.  Delete your tweet and issue a quick clarification and apology. Be very clear how you are correcting it.

97% of this lot is common sense for sure, but a short policy does help clarify. The last line  of course, should include the all encompassing, "If in doubt, don't tweet, ask"!

I Promised You A Meracle

I was chatting with a client the other day and digressed on to getting tenants on-line, how we crack that particular conundrum. One tool to help us get our customers connected is Meraki, originally a MIT start-up research project, but now a Cisco product. It was a truly organic product, providing neighbourhood access to the Internet and giving away repeaters. Cisco acquired Meraki in 2012 for an estimated $1.2 billion.

In combination with companies like Purple WiFi, Meraki can control who accesses your internet points, when and why, all remotely. Sounds like magic eh? Well it sort of is. Check it out here https://meraki.cisco.com/products/systems-manager

A cloud based dashboard guides you through controlling your networks, whatever devices are connecting. That includes IOS tablets/phones, Windows devices, Chrome, OSX or Android. it's all covered buddy. Maps easily tracks who is on and for how long. Also what apps they can access and have in their group or on their device.

The human element is taken out, all the MDM is completed remotely. Access can be easily revoked if users transgress. Your users can be restricted to specific apps that you control. Systems Manager can be downloaded for free, you might want to try it around your home. Surprise your kids by limiting their smartphone and Xbox access until after 9am, you will be surprised how much more they lie in...

Contacts and clients in the sector all tell me great things about it.

Cisco are at the forefront of providing the plumbing on the ground for our future connected societies and citizens. Access to these innovations is as natural as providing fresh water and mains electricity to homes last century. We need to get on and start building this century's infrastructure.

There was a time when Dynamics CRM was an interesting option for social housing front of house & customer service use, but it was far too 'fiddly'. In that Microsoft style, it was built by techies, for techies. Like Sharepoint, which has come from more of a techie toolkit in version 3.0, is now a rich functional environment, suitable for real world applications.

Last year I chaired a lively discussion at the InMotion event in Warwickshire entitled "Best of Breed OR Single Supplier, what's best for the customer journey?". I had two of the most interesting Welsh chaps in housing ICT with me, Mark Howells of Sanctuary Group and Owen Barret of Newport City Homes. The former as well known was taking the SAP route, Owen the Microsoft Dynamics CRM path. Both had spurned the traditional integrated housing systems that everyone likes so very much to carp on about.

Conventional wisdom has it that an integrated HMS must be best, as it more closely supports the key functions of a social landlord, using a module that supports that CRM function. Certainly that was the case about five years ago, when your options were probably Lagan, Salesforce or one if the more home-grown solutions that presented a ready built 'product'. Even with these, the preponderance of 'Syncronisation errors & issues' can make the experience painful, even where these come from the same source, as some or all of the HMS modules. Of particular challenge is the Almo or local authority stock, where compromises will be needed, as housing is only 30% or so, of the total query set. A housing only CRM, won't ever cut it with potholes, planning queries and other stuff mashed in.

Fast forward to 2015 and housing providers are moving to Microsoft Dynamics based vendors like Documotive and Goldcrest, to usurp some of the usual suspects. This is a more reliable proposition. Possibly the usual suppliers are not  providing best value anymore, or not providing flexibility to support needs of social housing organisations. Large organisations need CRM modules to support different types of customer these days, including complex initiatives and innovations, such as growth in care and support, support to help with skills around worklessness, adding social value in other ways etc.

This move seems to be putting nails in the coffin for some of the usual HMS suppliers, used to a captive audience with their limited/expensive, sometimes seat based licensed CRM modules etc. One good example is Bromford Group, who have recently procured CRM and Agile mobile from Documotive, part of growing supplier Castleton Technology Group. Bromford are due to go live late spring, early summer, to better support its vast customer base. Bromford are well respected and I can see others taking note in the sector. 

Our housing system suppliers need to be more innovative, provide the budget to develop and evolve faster, without so many bugs and excuses holding customers back.

Other sure-footed suppliers are delivering this innovation, with fast, proven products, including flexible mobile, already available off the shelf. Unless some HMS (Housing Management System) software suppliers wake up, improve and smell the coffee soon, they will increasingly become an irrelevance, particularly for RSL Groups over 15,000 homes. We will see more RSL's going to tender for substantially better outcomes, rather than carrying on, with more of the same with the previous incumbents.

Pocket Calculator

"Never trust anyone working on a spreadsheet, with a pocket calculator in one hand, adding up figures, to pop in a worksheet cell". 

An excellent observation that was shared with me last week. How many staff in your organisation operate like that?

In the same week, a team told me how well they managed voids on a spreadsheet, with a row per void, and what seemed like dozens of date columns. Each column was an action or a prompt of course. IE Keys handed in, passed to repairs team, started, complete in repairs, blah, blah. Each had targets (e.g. 5 days for minor void repair turnarounds etc), but there were no formulas in the spreadsheet, no intelligent highlighting, clever formulas in hidden columns doing the leg work etc.

That team also described that spreadsheet as a 'database'.

Funniest thing was that a workflow process was set up to manage this whole thing and that was "Too time consuming, to use". Apparently spreadsheets & even a board of T-Cards were quicker. Well, they could have been if that Excel spreadsheet had all kinds of fancy formulas that could quickly provide totals of voids, ones in time, out or approaching time etc. Reporting of course was a manual affair, requiring running a finger down a column, tapping numbers into a calculator etc. So as you can imagine, the spreadsheet is actually far less efficient than the workflow that should be in use.

While this is an interesting anecdote, it does make you wonder how many people are using Excel spreadsheets, without the slightest idea how they should be used. Much like an Armalite rifle should not be issued to a combat soldier unless they can strip it down and rebuild it, maybe we should not be giving users Excel if they don't actually know the first thing about it. Better to give them Word and just point them at the 'Insert > Table' tab on the ribbon. It would be about as efficient.

Many readers might remember that old initiative of the computer users driving license. Maybe we should have an Excel driving license, users need to complete, like a road theory test, before they can use the rows and columns. Who would be up for that?

When we recruit new staff, including managers and directors, should we not test their IT literacy too? I come across so many people like in this story, who carry their managers in trying to help them handle and do even elementary manipulation of Excel and other standard office tools. 

This might well get users using what we want them to use, so we have regain control over our processes and KPIs. Oh and lets ban pocket calculators if their owners have an Excel shortcut on their desktop, while we are at it. as they said for the "Good Friday Agreement", lets "Put them beyond use". We can move on efficiently then. Amen.
