Smooth Operator

How would you define a smooth systems change project go-live? Just yesterday I got in an interesting conversation, how would you measure it? Indeed how do you get there?

Well in this blog we have previously compared phased approaches & big bangs, also the benefits of critical friends. Now providing you have done all that lot, prepared well, worked hard, done that final push, what does ‘smooth’ look like?

Well it could be in a perfect world, where marriages last for life and Tripadvisor reviews are always accurate, no problems at all and all your users telling you, how well its gone and how much they love their new systems. As anyone who has been previously involved in a systems project, been in (one or more) failed relationships, or eaten a rubbish meal in a three star bistro will testify, that’s fantasy.

All projects, however much effort goes in, or critical friend help accessed, will have some fallout. That could be a number of functional areas not delivered, de-scoped, or still outstanding at go-live. These could be agreed in advance, which is cool, or discovered afterwards, which is clearly less good and something you would not want in your project.

Another great indicator of how your project went, is the number of calls logged on your new system suppliers help desk. Now, having been a supplier and implementer, back in the day, I know suppliers are never keen to have calls logged on help desks, when you are just implementing. There is a certain logic in that, however it means that issues can be lost/mis-laid when implementers take them away, or are passed & lost in a development team. For avoidance of doubt, by go-live, I like all outstanding issues to have already landed on a helpdesk.

The volume of faults, queries, issues etc afterwards, is a great indicator of how well your implementation was managed and executed. Clearly no supplier wants their helpdesk clogged up with dozens, perhaps hundreds of calls, from new live customers. That’s why they generally provide on-site support in the first few days. You the client pays for that of course! 

So where on the scale is reasonable? How many support calls is a reasonable number?

In my chat with a recently live site in Northern England, of over 23,000 homes, we were looking at around 30 issues logged on a helpdesk, covering around 19 module areas. While that sounds a lot, I am fully aware of a slightly smaller London socialhousing site, which went live with only a sub-set of those modules, which soon after go-live were juggling over 400 helpdesk calls. Quite a difference, I am sure you will agree.

So, what can be done to arrive at about 1.5 calls per module, rather than more like 35 per implemented module?

Well the secret my friends, is all in the preparation. ‘Fail to prepare & prepare to fail’, as those know all’s always tell us.

  1. Take good advice, from people who have been there and done it already many time
  2. Act on that good advice, however difficult it may seem
  3. Test properly and take it seriously. The organisation with 30 calls had completed 3 cycles of intensive testing, involving over 40 staff, moving from a 38% to over a 94% acceptance rate of the new system
  4. Don’t compromise on the criticals. If something is missing, not delivered etc, be prepared to extend your project and put back your go-live date to obtain it.
  5. Have a critical friend mop up the missing areas of functional delivery soon after go-live and keep your suppliers on track to complete the job ASAP, before signing off the project.
Bear the above in mind and you too can sashay like the lovely Sade, while having a smooth go-live!

It will be hard work, but it will be far harder if you wait to put the effort in, after go-live, I promise you.

Are (Critical) Friends Electric?

I was asked a few weeks ago, ‘What exactly is a Critical Friend?’, having just explained that is what I provide, for a range of organisations.

I explained it as someone who is encouraging and supportive, but who also provides honest and often candid feedback, that may be uncomfortable or difficult to hear. In short, a critical friend is someone who agrees to speak truthfully, but constructively, about weaknesses, problems, and emotionally charged issues. The role of the critical friend is therefore a strategic one and can be important in assisting improvement.  It is essentially a role of support and challenge.

My last few Critical Friend assignments have included contributing to a project to reduce 27 software applications at North West Social Housing Group Torus, assessing the quality of a tender submitted for housing solutions outside the UK, and and innovative housing sector product, useful for DLO's and In-House Contractors.

I work with many different types of organisations, Social Housing landlords, suppliers to the sector and ones looking to break into it. Why you might ask, would anyone need the services of a critical friend? Well, a very good client, I have worked with for many years explained it as, “because sometimes, you just don’t know, what you don’t know”. That is an accurate definition, but it must be recognised that culturally, particularly in the UK and Ireland, few people will tell you the painful truth.

When our friends or family come around to see us, we say, “Sit down, make yourself at home!”. Which as we all know is the exact opposite of what we would like them to do. I.E. Stay there, don’t mess with my books, music, my fridge (certainly don’t go rooting around there!!) etc. We won’t tell them the truth as we are sensitive that we may hurt their feelings.

So, when we are in a business or work setting, we tend to behave the same. If you ask other staff, customers, suppliers or associates, how something is, we rarely receive honest answers. I am sure you have experienced that.

Suppliers often work in isolation, thinking their products or solutions are brilliant, (or pants), often with no proper critical input, to confirm or deny that opinion. It is easy to work in ignorance, continuing to fail, or be successful without actually understanding why. When I work with suppliers, they receive a ‘warts and all’ view from me, taken from an encyclopedic knowledge and practical experience of the sector. I think many suppliers who could improve their products or presence in the housing sector, shoot themselves in the foot, by not engaging a suitably helpful critical friend. I often work with suppliers new to the socialhousing sector.

Landlords and RP’s also have benefitted from critical friend work we have done together, to review how they work, software they have and how they use it, help to procure and particularly help to implement selected solutions, to time and cost expectations. I am fortunate in that I spent 14 years on the dark side, as a supplier. Uniquely, I know what goes on over that side and supplier limitations. Also, I implemented getting on for two dozen systems, over 6 or more years, so I have knowledge of product, data extract, reconciliation, implementation, effective integration, training and project management. When looking at how clients and suppliers are tackling those areas, I bring a lot to the table.

Often clients have not implemented a new system before, or experienced transformation, bringing many systems into a few less. This can be daunting and its best to ask for help early, or factor in use of a critical friend early. It might only be a day or more a month in some cases, but it enables an outside view to be incorporated into what can sometimes be very stressful projects.

In critical friend work, I have sometimes been referred to as the ‘Bad Cop’, compared to the clients ‘Good Cop’ stance. I always think of my role as being to shine a torch on to issues, providing options and solutions to move them on quickly with suppliers and clients. That can sometimes be forceful, occasionally unpleasant, but its agreed that it’s got to be put out there. While my involvement is relatively short term and a little disruptive, to make things happen, the client will continue to have a strong, positive relationship, hopefully for many years going forward. Recent work with Torus Housing Group and others, has been very productive and transformative.


I smiled recently, to have been described as the ‘Swiss Army Knife Critical Friend’, due to my wide depth of knowledge and experience. That’s very nice of someone to say so, I certainly have all the tools to bring to the job, as and when they are needed. It was also remarked that, ‘it was good to have a true friend, always going that extra mile and batting on our side during our project’. That I think is the other key to a great critical friend, they need to bring a can-do attitude, together with experience and tools for the job.

Do It Clean

If you have ever migrated systems, you will have certainly encountered the concept of ‘Data Cleansing’. It’s a strange abstract oddity, I think. The whole idea of having to do it reveals our users, managers & staff, pretty much total distain for data.

How often do we ‘cleanse’ our clothes? Well, quite often, we don’t wait for Christmas or the holidays, to put them through a 30-degrees wash & spin, with integral tumble dry. We should not treat our data that way either.

‘Data Cleansing’ needs to be a continual process and all staff need to be confident about the value of data. Why it should be accurate, the cost of it not being, or falling into the wrong hands. It’s often said that people, (not paper clips stupid!), are the most valuable commodity in an organisation. While staff & people are crucial, data is of the highest value and we forget that at our peril.

So, get the message out to your staff. It’s their job to look out for data, it’s quality, security and relevance. Not just for some one-off clean up, migration or to get ready for some audit or IDA. If we deem staff responsible enough to amend/correct data, then empower them to be able to do so. Where staff cannot, let them escalate issues to the responsible team or person, with a mechanism to get changes completed. If those requests fall on deaf ears, there is a danger that system data may no longer be believed, or it will seem a waste of time in the future, to escalate issues for correction.

GDPR makes data, its use, value and access, even more important in our organisations. The truth is, without data that can be used as information easily, most businesses cannot function efficiently. Once our managers and staff grasp that we will excel with higher productivity and more satisfied customers. If I were you I would start that journey to doing it clean, as soon as you can.
